Every intensive follows the same five-step framework—built over two decades of leading church operations.


Surface

I see how work is really getting done—not the org chart version, the actual version. Through pre-work interviews and Day 1 observation, I find the gaps your team has been working around.


Simplify

Most churches have too many tools doing overlapping things. We cut the stack to the minimum you actually need and clarify what lives where. No more “should I put this in email, chat, Asana, or Drive?”


Systematize

We define one clear way work moves from idea to done—not rigid bureaucracy, but a shared agreement your whole team follows. And we make sure each individual has a personal system that supports it. This is the step most churches have never done.

We put AI and your tools to work on the repetitive structuring, drafting, and documenting that bogs your team down—so they can spend their hours on actual ministry.

The Playbook and follow-up coaching ensure the new way of working becomes the way of working—not a nice idea that fades in three weeks.

Before I Arrive: Pre-Work (2–3 Weeks Out)

Here’s what happens:


  • You complete a detailed intake survey about your church, staff, tools, and pain points
  • I conduct 15–20 minute 1:1 interviews with 5–8 key staff
  • I audit your current tool stack


By Day 1, I already know where to focus.

Day 1: Surface and Simplify

Morning—Observe the Real Work


I sit with your staff individually and in small groups, watching how work actually happens. How do tasks get assigned? Where do decisions get documented? How does each person manage their own commitments? What’s working and what’s making people crazy? No presentations. No big meetings. Just observation and honest questions.


Afternoon—Simplify the Tool Stack


With your leadership team, we walk through every tool you’re using:


  • What’s essential? What’s redundant?
  • Where are tools overlapping in confusing ways?
  • What do we retire, and what do we consolidate?


By end of day, your team has clarity on which tools stay, what lives where, and what we’re systematizing tomorrow.

Day 2: Systematize and Sharpen

Morning—Build the Workflow


We define one clear path from idea to done, using the tools you already have:


  • How does a new project get started? Where does it live? Who owns it?
  • How do tasks get assigned, tracked, and completed?
  • What’s the role of email vs. your PM tool vs. meetings?
  • How does each person manage their own task list so commitments don’t slip?


We document this as a simple, repeatable workflow—not a manual no one reads, but working agreements your team can follow starting next week.


Afternoon—Sharpen with Operational AI


This is where ChurchOp diverges from every other church consultant.


I lead a hands-on workshop using your real work—actual projects, actual ministry plans, actual communication challenges—and teach your staff to use AI as a thinking partner:


  • Clarify and structure—turn a half-formed idea into a clear brief or agenda in minutes
  • Draft and iterate—get a working first draft of plans, emails, and process docs, then refine with human judgment
  • Document and standardize—convert tribal knowledge into checklists and SOPs your whole team can follow
  • Pressure-test decisions—have AI surface risks and questions you haven’t thought to ask


We work inside the AI tools already built into Google Workspace (Gemini), so you’re not adding more software. I teach your team to build AI assistants (Gems) for repeatable tasks and turn core documents into an AI-powered knowledge base.


This is Level 1: conversational, operational AI—the foundation your team needs before anything more advanced makes sense.


Level 2—agentic AI—is where AI agents plan, decide, and execute multi-step workflows under your oversight. It’s transformative, and it’s where this technology is heading fast. But if your basic workflows are unclear, agents just multiply the confusion. We get Level 1 right first. When you’re ready for Level 2, it becomes a follow-up engagement.

The Investment

We’ll discuss pricing on your discovery call. The engagement includes all pre-work, two full days on-site, the written Playbook, and follow-up coaching. Travel expenses are billed separately.
